Customer Overview
A large, US‑based global financial institution operating extensive data centre infrastructure to support tier‑0 to tier‑5 banking services. With thousands of applications and network devices supporting mission‑critical operations, the organisation required a robust and reliable transformation strategy to modernise its core network estate while maintaining service continuity.
Project Overview
The customer engaged EOS to support a critical transformation program involving the migration of core banking services from a legacy data centre network to a new target architecture. Spanning 10+ data centre locations across North America, the program required a structured, data‑driven approach to address high failure rates and enable scalable, repeatable change execution across a highly complex environment.
Key Objectives
The customer was unable to migrate services from the legacy core data centre network to the new target environment at an acceptable transformation rate. The program was experiencing a high volume of cancelled changes across an extremely large and complex estate, including:
- Approximately 10,000+ network switches
- Around 8,000+ applications
- 10+ data centre locations across North America
The objective was to stabilise the program, reduce change cancellation rates, and establish a structured approach that enabled safe, predictable migration of critical banking services.
Solutions
EOS delivered a fixed‑outcome professional services engagement focused on diagnosing the root causes of program inefficiency and enabling a sustainable delivery model.
Assessment & Program Restructuring
EOS conducted a detailed assessment of the existing transformation program to identify structural, process, and data gaps that were preventing effective delivery. Based on these findings, EOS provided clear recommendations to restructure the service delivery model and improve governance, planning, and execution. The recommendations also included the enhancement of the customer CMDB (Configuration Management Database) to significantly simplify and improve ongoing change planning for the program.
Application Dependency Modelling
To enable more effective change planning, EOS developed a comprehensive application dependency view of the customer’s environment. This data‑driven model provided visibility into application relationships and risk profiles, allowing migrations to be sequenced accurately and reducing the likelihood of service impact.
Program Enablement & Delivery Support
EOS supported the program with a blended team combining project management, network architecture, and data analytics expertise. This ensured that planning, execution, and governance were aligned and informed by accurate dependency and risk data.
Results & Benefits
Following EOS’ recommendations and delivery model redesign, the customer requested that EOS take ownership of the entire transformation program moving forward, including the planning workstream.
